**BACKGROUND** Introduce your business and what you do. I serve as a protection research and information officer for an international organization, focusing on our global law and policy database. **OPPORTUNITY / CHALLENGE** What challenge were you addressing with Vardot? We needed to overhaul our website, which housed over 200,000 documents. Therefore, we sought a partner capable of migrating our existing CMS to a new one while also considering the future development of the database. **SOLUTION** What was the extent of their involvement? Vardot assisted us in redesigning our department's website, as well as our other corporate sites. We began with two consulting phases during which we shared our objectives and also learned about the team that would be involved. The initial phase of the project involved creating designs, which we developed with an external consultant. Following this, we collaborated with Vardot to refine the designs, outline functional and non-functional requirements, and set a project timeline. With the website now launched, we are looking to develop additional features that were not implemented initially. We have planned further collaboration with Vardot through the end of 2024 to incorporate these additional functionalities. **TEAM COMPOSITION** What was the team composition like? The composition of Vardot's team varied throughout the project, depending on the specific work required at each stage. We engaged with a project manager and a technical team that included UI/UX designers, developers, a QA analyst, and other team members focused on additional design elements. On average, we worked with 4 to 5 Vardot colleagues. **HOW WE CAME TO WORK WITH VARDOT** How did you choose to work with Vardot? One of our other departments was already partnering with Vardot on a different website, allowing us to leverage that existing relationship. Typically, we conduct thorough evaluations of our service providers through a formal procurement process. Since Vardot was already engaged in another project with us, they had been selected for their qualifications. **STATUS OF ENGAGEMENT** What is the current status of this engagement? We began our initial consultations in January 2021, and we are now finalizing our latest statement of work. Our new website launched in February 2024, and we are concluding our most recent contract with Vardot. **RESULTS & FEEDBACK** What evidence demonstrates the impact of the engagement? We recently launched our revamped platform and are very pleased with the results. Our organization publishes both internal policy and legal documents as well as those from external sources. During the migration to the new platform, we archived around 100,000 documents. Despite reducing our content by approximately 30%, we have maintained a similar number of users, which is encouraging. We had anticipated a decrease in traffic but were happily surprised by the steady interest in our site. Senior management has also provided positive feedback, appreciating the enhanced accessibility and clearer presentation of our policies and legal guidance. **PROJECT MANAGEMENT PERFORMANCE** How did Vardot perform in terms of project management? Vardot performed excellently. Any delays were mostly due to our own internal processes, as we have a limited team and needed more time for internal feedback. Vardot adhered to all deadlines; however, our iterative process meant that we occasionally adjusted deadlines to fit our capacity. This flexible approach has been effective. **RECOGNITION FOR TEAM MEMBERS** Are there any team members from the service provider you'd like to acknowledge? I would like to commend Israa (Accounts Director), who acted as our engagement manager and has been involved in the project from the start. She has done a fantastic job, demonstrating clarity, helpfulness, and consideration, while effectively addressing our requirements and providing solutions to challenges by breaking them down into manageable parts. Furthermore, she maintains great communication throughout the process. **WHAT IMPRESSED YOU MOST?** What stood out to you about their performance? I have been particularly impressed by Israa’s management of the project. She communicates clearly, meets deadlines efficiently, and is adaptable when we refine our requirements. Overall, our experience working together has been very positive. **AREAS FOR IMPROVEMENT** Are there any areas where they could improve? It would be beneficial to receive more information about the steps being taken during the project. While Vardot's proactive nature is a positive aspect, early discussions regarding requirements would help us better understand the project’s trajectory and allow us to provide more informed guidance ahead of time. Currently, we deliver high-level requirements and then review their work, providing feedback that they refine upon. Although this process works, having a preliminary discussion about the final requirements before development begins would be advantageous. **ADVICE FOR FUTURE CLIENTS** Do you have any advice for future clients? As a client, it's vital to clearly outline your requirements, but it's also crucial to remember that this is an iterative process. You might have an idea or some designs, but there may be development limitations that require adjustments. Having some flexibility for final changes is important. I appreciate that Vardot has allowed room for ongoing discussions throughout the process, which has been extremely helpful for us.
