A logistics company aimed to create a team focused on modernizing its Warehouse Management System (WMS), which relied on outdated technology that needed an upgrade to accommodate the organization's expansion. The existing software treated each warehouse as an independent unit, despite all data being centralized on a local server. To facilitate future growth, the client needed to adopt cloud-based solutions and enhance the WMS. Much of the existing system was built on an older version of .NET and required modernization. The company began searching for a partner to provide developers and also evaluate the system architecture for a comprehensive rebuild. Given the local shortage of talent experienced in specialized technologies, we opted for a Global Delivery Model. We quickly brought on board several developers in the US to demonstrate our capacity to meet their requirements. When the client expressed their need for software testing, we advised them to form a nearshore team in Poland, ensuring high-quality outputs while remaining budget-friendly. The new team was also expected to proactively identify areas for improvement, fostering a forward-thinking approach among all members. After establishing the software development team, the client chose to broaden the project to include architecture, security, and other areas. As a result, we laid the foundation for architecture, testing, development, and related processes. The efforts of the team enabled us to take on iOS development and upgrade the WMS. We now oversee the entire Software Development Life Cycle (SDLC), successfully implementing processes and procedures, identifying issues, and ensuring they are not repeated in the future.

**Problem Statement:** In 2022, the client initiated a strategy that involved establishing a Center of Excellence in Poland. The key objective was to create a new operational hub in Poland that would support multiple divisions within the client’s global organization. The client prioritized hiring local talent to foster a sense of community and collaboration in the office. A significant challenge faced was attracting senior professionals with specialized banking knowledge. **Maxima Solution/Responsibilities:** To successfully execute this initiative, our Client Service and Business Development teams gained expertise in Polish labor laws. They thoroughly researched the local market, workforce, and culture to assist our clients in navigating the hiring landscape. Additionally, we provided guidance on the client's future transformation strategy. During the project, we analyzed our client’s environment and processes, which helped streamline the onboarding of new hires. **Results:** What began as a single project evolved into a global partnership, enabling us to support various business areas within the organization. All Level 1 employees successfully transitioned after their initial trial period, with 40% of Level 2 and 30% of Level 3 employees also onboarded. A straightforward and competitive rate card simplified project management, while our Client Partner acted as a liaison to keep the client informed on progress. The project commenced with 20 employees, and that number has now grown to nearly 100. We introduced consultants with extensive domain expertise and prepared them in advance to ensure they were ready to contribute immediately.
