The system was developed in three stages over the course of three weeks:
**Phase 1 — Discovery & Mapping (Days 1–4)**
- Conducted an audit of all current tools: Shopify, 3PL API, QuickBooks, and support inbox.
- Mapped out every manual process and assessed the time cost for each task.
- Identified six key automation opportunities and prioritized them based on return on investment (ROI).
**Phase 2 — Build & Integration (Days 5–16)**
- Created Make.com scenarios to link Shopify webhooks with 3PL and QuickBooks APIs.
- Implemented a Python + OpenAI Vision pipeline for extracting BOL and customs documents, achieving 94% accuracy on the initial attempt and over 99% after validation.
- Integrated the Claude API for classifying support tickets into eight categories with automatic routing.
- Developed a real-time operations dashboard that consolidates all data streams.
**Phase 3 — Testing & Handoff (Days 17–21)**
- Conducted parallel testing alongside the manual process for five days, with the system matching or surpassing accuracy in all metrics.
- Provided comprehensive documentation and a two-hour training session for the team.
- Set up error alerts and fallback triggers for exceptional cases.
**Results — 30 Days Post-Launch**
- Eliminated 22 hours of manual work per week for the operations team.
- Improved order accuracy from 97.2% to 99.2%, saving $3,800 monthly in error costs.
- Reduced BOL processing time from four minutes per document to 18 seconds.
