Two years ago, INVEX partnered with Raven to tackle the challenge of digitizing its banking operations. Together, we explored opportunities for transforming banking and discovered the necessity for a cutting-edge solution aimed at retail banking. This led to the development of a Neo bank tailored to the lifestyles and needs of a new generation. We constructed the bank from scratch, focusing on areas such as product design (UX/UI) and market strategy formulation and implementation, while enhancing internal capabilities to ensure long-term viability. Our offerings encompass digital account opening, money transfers, both digital and physical wallets with debit and credit cards, utility bill payments, savings accounts with personalized objectives, account and household management, and provision of account statements. We integrated essential technologies like the WSO2 API platform, native app development for both iOS and Android, quality assurance automation, continuous integration/continuous deployment (CI/CD), and utilized the Jira Cloud for software development management. The partnership between INVEX and Raven has led to significant achievements in the initial months following the market launch, with over 58,000 registered users, more than 15,000 social media followers, and upwards of 506,000 transactions, along with the issuance of over 18,000 debit cards. We launched our minimum viable product (MVP) in just nine months, gaining over 22,000 users on our waiting list within the first two weeks. Notably, 60% of users made deposits on their first day while 25% are classified as "frequent users." Both INVEX and Raven are dedicated to fostering innovation and driving digital transformation.

Parque Arauco

We harnessed the organization's potential in the digital age by strategically executing transformative initiatives that create an impact across Latin America. **Challenge**: We partnered with Parque Arauco, a key player in the Latin American Real Estate sector, on their journey to embrace new working methods that enhance customer experience and drive business growth throughout the company. **Context**: The organization faced challenges in clarifying its priorities for upcoming initiatives. They established their first agile working team, aiming for outcomes within three months, and began a digital transformation process that influenced various segments within the organization. This included building internal capabilities in strategic design, product development, and agile methodologies. **Solution**: We implemented four strategic lines of work focused on business transformation, using various methodologies to make an impact at the LATAM level. We launched the first agile cell, which introduced new collaborative approaches with a diverse team to continuously provide value to shopping center tenants, positively affecting corporate objectives. Meanwhile, we assisted the Agility Center of Excellence and the Transformation Office in defining their functions, responsibilities, and governance within the project portfolio to refine scopes, objectives, and work strategies. We also applied strategic design methods to identify and prioritize organizational initiatives to meet goals. Additionally, we formed a transformation tribe, responsible for agent selection, training, and monitoring, to stimulate initial impact and engagement in the transformation process. Results included: 1. An updated handbook with a framework tailored for Parque Arauco. 2. Initiatives executed in the first quarter by the inaugural agile team. 3. 7 out of 9 globally selected initiatives featured in Shark Tank. 4. A 3.98/5 improvement rating in understanding the transformation. 5. Over 100 individuals impacted by 27 change agents in the Transformation Tribe.

INVEX BANCO

**Digital Acceleration Program: Boosting Credit Card Sales in Mexico** **Challenge:** In a rapidly evolving landscape, we've transformed how credit cards are accessed and sales are accelerated in Mexico. Since 2020, the pandemic has driven an astonishing 800% increase in credit card usage in the country, largely due to the rise in e-commerce transactions. This surge presented a challenge for INVEX Banco, prompting us to redesign the customer experience to improve and ease access to credit cards via digital channels. Our objective was to create a swift process that negated the need for in-branch visits, thereby simplifying life for customers. This shift in the bank's operations led to new user experiences, a revamped operational model, and innovative product offerings, ushering us into a new era. **Solution:** We adopted the Raven model, which includes five strategic pillars: Customer Experience, Data & Analytics, Growth Hacking, Content & Creativity, and Technology. This framework equipped us with valuable data insights into customer segments and their buying behavior, leading to an enhanced overall experience and consistent year-over-year conversion rate improvements. **Key Results:** We engaged in ongoing experimentation, which allowed us to optimize every aspect of the sales funnel—from traffic and click-through rates to user engagement—through a deep understanding of customer needs. As a result, we established a fully digital customer acquisition journey that integrated smoothly with other channels, significantly boosting overall performance. Noteworthy achievements included reducing the number of credit card issuers from 25 to 5, an 83% increase in sales within three months, 8.8 times growth in sales over three years, a 3.3 times increase in digital market share, and a 25% reduction in Customer Acquisition Cost (CPA).
